Managing portfolio-level uncertainty in new product development: a contemporary theoretic and field-based view

Resumo: | New Product Development (NPD) portfolio process plays a critical role in fostering innovation by enabling the generation, analysis, and selection of project proposals. While uncertainty surrounding the formulation and selection of NPD projects presents a major challenge, it is also a fundamental condition for innovation and long-term organizational survival. This research aims to investigate how uncertainty is managed in the portfolio process of NPD projects. To address a significant theoretical gap in the literature, which tends to focus on risk rather than uncertainty, this study prioritizes the concept of uncertainty management. A qualitative and exploratory multiple case study was conducted with organizations recognized for their innovative capabilities. This empirical approach allows for an in-depth examination of how uncertainty is addressed at the portfolio level, with special attention to decision points, classification schemes, and portfolio strategies. The research addresses three central questions: (1) How is the portfolio management process structured under conditions of uncertainty? (2) How are uncertainties identified, classified, and prioritized at key decision points? (3) How are these uncertainties managed, both individually and in their interaction? Regarding the structure of portfolio management under uncertainty, the findings show how organizations adopt adaptive governance models, combining formal stage-gate structures with flexible review mechanisms. Second, concerning the identification, classification, and prioritization of uncertainty, the research reveals how frameworks such as TRL, innovation horizons, and benefitmaturity matrices are applied to segment and compare initiatives. Third, in terms of managing uncertainty throughout the portfolio, the results highlight practices such as failure-based learning. By triangulating empirical insights with existing theory, this work contributes to a better understanding of how leading organizations navigate uncertainty in NPD portfolios, offering practical implications for improving strategic alignment, adaptability, and innovation outcomes. |

Embora a incerteza em torno da formulação e seleção de projetos de DNP represente um grande desafio, também é uma condição fundamental para a inovação e a sobrevivência organizacional a longo prazo. Esta pesquisa visa investigar como a incerteza é gerenciada no processo de portfólio de projetos de DNP. Para abordar uma lacuna teórica significativa na literatura, que tende a se concentrar no risco em vez da incerteza, este estudo prioriza o conceito de gestão da incerteza. Um estudo de caso múltiplo qualitativo e exploratório foi conduzido com organizações reconhecidas por suas capacidades inovadoras. Essa abordagem empírica permite um exame aprofundado de como a incerteza é abordada no nível do portfólio, com atenção especial aos pontos de decisão, esquemas de classificação e estratégias de portfólio. A pesquisa aborda três questões centrais: (1) Como o processo de gestão de portfólio é estruturado sob condições de incerteza? (2) Como as incertezas são identificadas, classificadas e priorizadas em pontos-chave de decisão? (3) Como essas incertezas são gerenciadas, tanto individualmente quanto em sua interação? Em relação à estrutura da gestão de portfólios sob incerteza, os resultados mostram como as organizações adotam modelos de governança adaptativa, combinando estruturas formais de estágio-porta com mecanismos de revisão flexíveis. Em segundo lugar, no que diz respeito à identificação, classificação e priorização da incerteza, a pesquisa revela como frameworks como TRL, horizontes de inovação e matrizes de benefício-maturidade são aplicados para segmentar e comparar iniciativas. Em terceiro lugar, em termos de gestão da incerteza em todo o portfólio, os resultados destacam práticas como a aprendizagem baseada em falhas.
